What train the trainer actually takes

Organizations buy train the trainer expecting a certificate. What makes it work is far less glamorous and mostly about what leaves the room with them.

How many people should be trained?

3 facilitators for an organization of 10 to 150 people. Two is the minimum, one is a single point of failure that fails exactly when somebody leaves or goes on leave.

Spread them across functions, not all inside HR. A manager who can run a session changes what is possible on a week when HR is underwater.

What do they need to leave with?

Slides, facilitator notes with timing, the three rescue questions for a stalled room, and permission to change the material. The last one is what most vendor programs withhold.

If the material cannot be edited by the people running it, it goes stale in a quarter and nobody will say so.

How much practice is enough?

Each person runs a real segment twice, in front of peers, with specific feedback. Watching somebody else facilitate teaches almost nothing.

The second run is where the change happens. Programs that only allow one run produce people who know the theory and freeze at minute nine.

When is train the trainer the wrong answer?

When you run one session a year. Buy the session. Building capability pays off at roughly three sessions a year or more, which is where a two day program at $7,500 beats repeated outside delivery.
